I spent years advising executives on technology decisions, and I watched smart people get dazzled the same way over and over. Not because they were careless. Because the demo was built to do exactly that. Knowing how to evaluate software vendor demos is one of the most underrated skills a leader can have.

A demo shows the happy path: clean data, a perfect user, and a scenario that's been rehearsed fifty times. What it leaves out is usually what decides whether you'll succeed.

What happens when it gets something wrong
What the admin and maintenance experience looks like
What it costs after year one
How do you evaluate a software vendor demo?
You evaluate a software vendor demo by taking control of the script. Send your own scenario two weeks ahead, ask to see it run on a sample of your real (sanitized) data, and bring the people who will use the product every day, not just the people who will sign for it.
Then use the scorecard below. Score each answer 1 to 3 while you're in the room, not afterward when the glow has set in.

One rule overrides everything else on the card. Anything shown on a slide instead of in the live product gets a zero. Roadmaps are promises. You're buying what exists.
If it's on a slide and not in the product, it doesn't exist yet.
Should you run a proof of concept after the demo?
For any decision you'll live with for three years or more, yes. A short, scoped proof of concept on your data with your people is the only honest test. If a vendor resists one, that tells you something.
